Each one submits cleanly, lands in your CRM, and auto-assigns to a rep at the same priority as a real opportunity. The rep, sensibly, deprioritises it. The deal goes stale and eventually closes lost. The channel records a 3% win rate. The marketing dashboard records a triumphant lead-volume number, and everyone nods at the next standup.

The actual cost of contamination

Pull every deal below your minimum viable deal size out of the pipeline, as if they'd never been created, and recalculate annual win rate. In real B2B data, this swings annual win rate by 10-12 percentage points — no new ICP, no better messaging, no faster reps. Just the absence of deals that were always going to lose. Most founders haven't run this calculation, which is why most are surprised by the number.

How to fix it

1. Gate the form

Add four mandatory fields: company size, project budget range, decision timeline, and decision-maker confirmation. Submission volume will drop — that's the goal. A form anyone can fill in five seconds gets filled by people who shouldn't have been in your pipeline anyway. This is core enquiry capture work, not a redesign project.

2. Triage the routing

Form submissions shouldn't auto-assign to one owner. Score each submission and route by score: top tier to a senior rep with an SLA, bottom tier into a nurture sequence rather than someone's queue, middle tier through a 10-minute qualification call before any rep capacity gets committed. A properly configured CRM handles this natively — most teams just haven't turned it on.

3. Audit your other inbound forms

Apply the same logic to your product catalogue, configurator, and demo request forms. Anything ungated is suspect.
